In my work with programs and initiatives, evaluation is embedded in implementation. I sit in partner meetings. I observe operations. I gather multiple insights from staff, participants, and collaborators. I watch how program plans meet reality.

Leaders don’t have to wait for a final evaluation report to understand what’s working, what’s straining, and what needs adjustment. They can see patterns as they emerge and respond while change is still possible.

What this looks like in practice
A team had been implementing a new initiative for several months. Work was moving forward: partners were engaged, activities were underway.
But leadership had blindspots and didn’t see the challenges developing with participant recruitment and initial engagement. Some staff saw issues emerging, while others were experiencing strong progress. There was no shared way to understand what was working, what was difficult, or where to focus improvement.
I came in after program planning, but at the point of early implementation. I worked with the team to step back and look at the initiative together: what progress they were seeing, where strengths were emerging, and where challenges were appearing across sites and roles.
From there, we developed a simple, practical way to track what mattered most at this stage. As early information came in, I facilitated structured reflection with the team—what it meant, what it suggested about the initiative, and what adjustments would strengthen it.
The work itself didn’t pause.
But the team gained shared visibility, alignment, and direction.
